How do I use my P&L to make better pricing and hiring decisions?

Start with your gross profit margin. This is revenue minus your direct costs (what it actually costs to deliver your service or product). If your gross margin is thin, your pricing is the problem. No amount of new sales will fix a business that loses money on every job. Your P&L shows this clearly when direct costs are categorized correctly. If materials, subcontractors, or direct labor eat up 80% of your revenue, you have 20 cents on every dollar to cover everything else. That’s usually not enough.

Look at your gross margin as a percentage, not just a dollar amount. A business doing $50,000 a month with a 30% gross margin has $15,000 to cover rent, insurance, software, admin staff, and still leave a profit. If your overhead runs $14,000, you’re operating on a razor-thin net margin that leaves no room for error. Your P&L tells you exactly where that threshold sits.

For pricing decisions, compare your gross margin across service lines or product categories if your P&L is detailed enough. You might find that one type of work generates a 50% margin while another barely breaks even. Most business owners are surprised when they see this breakdown for the first time. The work they thought was profitable often isn’t, and the work they undervalue is carrying the business.

Hiring decisions require a different read of the same report. A new employee is a fixed cost increase. Before you hire, look at your net profit line and ask whether the business can absorb that salary, payroll taxes, and any benefits during months when revenue dips. If your P&L shows inconsistent revenue month to month, a new hire creates pressure during slow periods. If revenue is steady and growing while your team is maxed out, the P&L gives you confidence to move forward.

One approach that works well is modeling the hire on paper before making it real. Take your current P&L, add the fully loaded cost of the new employee (salary plus taxes plus any benefits), and see what happens to your bottom line. If you’d still be profitable at your lowest revenue month from the past year, the hire is probably safe. If it pushes you into the red, you either need to raise prices first or wait until revenue supports it.

Your P&L also reveals when you’re overdue for a price increase. If your costs have climbed over the past 12 months but your revenue per customer hasn’t changed, your margins are shrinking. Pull up last year’s P&L and compare it to this year. Rising costs with flat pricing is a pattern that won’t fix itself.

The problem most business owners run into is that their P&L doesn’t give them useful information because the books aren’t set up to track things at this level of detail. If all your expenses are lumped into a handful of broad categories, you can’t see which services are profitable or where costs are creeping up. Working with a Houston fractional CFO who understands your business model makes the difference between a P&L that collects dust and one that actually drives decisions.

None of this works if the numbers are months behind or transactions are miscategorized. Clean, current books are the foundation. Once your P&L is accurate and structured around how your business actually operates, it becomes the tool you check before every major decision. Not just pricing and hiring, but expansion, equipment purchases, and whether to take on new types of work. Financial strategy starts with trusting the numbers in front of you and knowing how to read what they’re telling you.

What reports does the Texas Comptroller require from my small business each year?

The main annual requirement is the Texas franchise tax report, due every May 15th. If your business collects sales tax, you also have periodic sales tax filings. Both are required even if you owe nothing.

What's the penalty for filing Texas sales tax late or incorrectly?

Texas charges a 5% penalty if your sales tax report is 1 to 30 days late, jumping to 10% after 30 days. You also lose the timely filing discount and start accruing interest on the unpaid balance.

What bookkeeping does a medical or dental practice need beyond standard bookkeeping?

The biggest difference is accounts receivable. Insurance claims, contractual adjustments, denials, and patient balances create a revenue cycle that standard bookkeeping isn't built to handle. Provider-level tracking and practice management reconciliation add additional layers.

How far in advance should I start preparing my books for tax season?

If your books are maintained monthly, tax season requires very little extra preparation. If you're behind, start at least three months before filing to allow time for reconciliation, clean-up, and year-end adjustments.

How does professional accounts receivable management improve cash flow?

Revenue on your income statement and cash in your bank account are two different things. Professional A/R management closes the gap by tracking what's owed, applying payments accurately, and flagging overdue invoices before they become collection problems.

Why is separating personal and business finances so important from day one?

When personal and business transactions share the same accounts, you can't see true profitability, tax preparation becomes a mess, and the cleanup gets more expensive the longer you wait. Separating finances from day one is one of the simplest ways to protect your business.
