What does it mean when revenue is growing but I still don't have cash?

This is one of the most frustrating things a business owner can experience, and it’s more common than you’d think. The short answer is that revenue and cash are not the same thing. Revenue shows up on your profit and loss statement when you earn it. Cash only shows up in your bank account when it’s collected. Those two events can be weeks or months apart, and a lot happens in between.

The most common cause is slow collections. If you’re invoicing clients on net-30 terms and your business is growing, your accounts receivable balance is growing too. You did the work, you recorded the revenue, but the money is sitting in someone else’s bank account. Meanwhile your rent, payroll, insurance, and material costs are all due now. The faster you grow under these conditions, the worse the cash gap gets.

Another common culprit is spending to support that growth before the revenue catches up. You hired another employee because you needed the capacity. You bought equipment or signed a lease. You stocked up on materials. All of those payments left your account immediately, but the revenue those investments generate trickles in over time. Growth costs money up front and pays you back later.

Debt payments also create a disconnect that confuses a lot of owners. When you make a loan payment, the interest portion shows up as an expense on your P&L but the principal portion does not. It hits your balance sheet instead. So your profit and loss statement might show $8,000 in profit for the month, but $5,000 of your cash went toward loan principal that doesn’t appear on that report. Your P&L says you’re profitable. Your bank account says otherwise.

Owner draws work the same way. If you’re pulling money out of the business for personal expenses, those withdrawals don’t reduce your revenue or show up as business expenses. They reduce cash without affecting your income statement. It’s easy to look at a growing revenue line and feel comfortable taking more out, only to find the business account running low.

Sometimes the problem is simpler than all of that. Your margins might be thinner than you realize. Revenue is growing at 20% but your costs grew at 25%. The top line looks great, but there’s less actual profit left over than you’d expect. Without small business tax and bookkeeping services tracking expenses accurately by category, this kind of margin compression can sneak up on you.

The fix starts with understanding which of these factors is driving your situation. Pull your accounts receivable aging report and see how much money is owed to you and how old those invoices are. Look at your actual cash inflows and outflows, not just your P&L. Compare what you collected this month to what you spent this month.

Then build a plan around it. Tighten your payment terms. Require deposits before starting work. Time your larger expenses around when you know cash is coming in. Budgeting and cash flow forecasting can make this manageable instead of reactive. When you can see two or three months ahead, you stop getting surprised by shortfalls and start making decisions based on when cash actually moves, not just when revenue gets recorded.

Growing revenue is a good problem to have. But if you don’t manage the cash side of that growth, you can end up profitable on paper and unable to make payroll on Friday. The numbers are telling you something. You just need the right reports to hear it.
